Just wondering, since I want Volke to be in the final chapter.

I'm just making sure since I don't want to kill the 3 herons and then it ends up that I can still only bring 10 units...

I'm fairly sure I still only had 10, but I can't be too sure on that... It really doesn't seem like a worthwhile plan to me, though, but that's just my opinion.

You don't get to deploy a heron at all.
Instead after you've decided on your final units and started the chapter you'll be given a choice to take one of them with you.
If no heron is left, the choice will probably just disappear.

   I'm not one hundred percent sure but from what I remember of the time I did that I was forced to take Leanne (meaning that she was the only one that I could choose) even when I let all the three die.

Nope. You don't get to take any at all, unless there's something different after the first playthrough in that respect.
